First Heat Wave: HVAC Emergency Dispatch and the Triage Script
The first 90-degree week generates a call spike that decides your whole summer. Triage by vulnerability and system status — not by who dialed first — and you protect capacity for the work that actually pays.
Every HVAC owner knows the week. The forecast crosses 90 for the first time, and by 8 a.m. the phones are lit and don’t stop. It feels like winning — demand is the whole business — but the first heat wave is actually the hardest operational test of your year. How you handle the spike in the first 48 hours decides whether summer is your best season or the one you spend apologizing.
Here’s the trap. Capacity is fixed the day the heat hits. You have the trucks you have and the techs you have, and you can’t hire your way out of a two-day surge. So the only lever left is whichjobs those trucks run — and most shops answer that question by accident, in the order calls happened to come in. First-come-first-served is not a triage system. It’s the absence of one.
The spike is bigger than the staffing plan
Cooling emergencies don’t arrive on a smooth curve. They cluster into the first hot days, when every marginal system that limped through spring finally quits under load. Call volume for home-services trades can run several times a normal day during a demand event, which means the constraint stops being demand and becomes your ability to answer. So two things break at the same moment: you miss calls you’ll never get back, and the calls you doanswer get booked in arrival order rather than in priority order. A routine “my upstairs is a little warm” can eat the 10 a.m. slot that should have gone to an elderly customer with no cooling at all.
Triage by vulnerability first, then by system status
Emergency rooms don’t treat patients in the order they walked in, and neither should your dispatch board during a heat event. Two questions decide the order, and they’re both askable in the first thirty seconds of a call: who is in the home, and what is the system actually doing.
Vulnerability comes first because it’s a safety issue, not just a service one. Extreme heat is the deadliest weather hazard in the country — the CDC attributes well over a thousand deaths a year in the U.S. to heat, concentrated among older adults, infants, and people with chronic illness. A home with a 78-year-old and no working AC is a different call than a home with a healthy adult whose second-floor bedroom is warm. Your intake should know the difference and your board should reflect it.

Protect the capacity that pays
There’s a second reason triage matters, and it’s financial. The first heat wave surfaces every dying system in your service area — and a meaningful share of those “it won’t turn on” calls are replacement conversations, not repair ones. Replacement is where the margin lives. If your board is jammed with reactive comfort calls, you have no room for the diagnostic visit that turns into a system-replacement quote, and you quietly hand the highest-value work of the year to whoever did make room.
During a heat wave you don’t have a demand problem. You have an allocation problem — and first-come-first-served allocates by luck.
Protecting capacity means three deliberate reservations: hold same-day slots for P1 safety calls, hold diagnostic capacity for the no-cool calls that are likely replacements, and push the deferrable work to the far side of the spike where it costs you nothing. The shops that do this come out of the wave with booked replacement jobs on the calendar. The shops that don’t come out of it exhausted and even.
The triage script, in order
You don’t need a call-center to run real triage. You need a consistent script that captures the two decision signals before it talks about scheduling. Run it on every call, in this order:
- Safety and occupancy first.Is the home currently without cooling? Who’s there — anyone elderly, an infant, someone with a medical condition? This one answer sets the priority tier.
- System status, fast. Is it not running at all, running but not cooling, or cooling weakly? A dead system is a different job — and a different sales conversation — than a low-charge one.
- Book into live capacity, don’t promise into the void. Offer the real next slot for that priority tier against the actual board — never “someone will call you back,” which during a spike means “maybe tomorrow.”
- Set the expectation honestly.If a P3 is looking at Thursday, say Thursday and confirm it. A booked Thursday beats a false “today” that becomes a cancellation and a one-star review.
The reason most shops don’t run this is simple: on the morning it matters, the person who’d run it is already on three other lines. Consistent triage is exactly the kind of work that collapses under the volume that makes it necessary. You’ll know you triaged well by what didn’t happen. No vulnerable customer sat in a hot house because a tune-up got there first.
