The first hard freeze doesn't schedule itself around your business hours. Here's the after-hours triage script, shutoff guidance, and severity routing that turns a 3 a.m. panic call into a booked job instead of a voicemail.

Every plumber knows the night. The temperature drops below freezing for the first time all season, and somewhere around 2 a.m. a pipe that has been fine for a decade lets go behind a wall. By breakfast your phone has forty missed calls, half of them from people who already called someone else because you didn’t pick up. The first frost doesn’t schedule itself around your business hours — and that mismatch is the single most expensive thing about running a plumbing shop.

This is a playbook for that night. Not a pep talk about “being available,” but the actual mechanics: the triage script that separates a true emergency from a Tuesday-morning appointment, the shutoff guidance that stops the damage while the truck is still in the driveway, the severity routing that wakes the on-call tech only when it earns waking him, and the capacity math that keeps you from promising twelve arrivals when you have three trucks.

The spike is real, and it arrives when you’re closed

Cold-snap demand isn’t a gentle bump. It’s a step function. The first sustained freeze of the season concentrates months of latent pipe failures into a 24-to-48-hour window, and the bulk of those calls land overnight and on the weekend — precisely when the front desk is dark. That timing is the whole problem, because in home services roughly a quarter of inbound calls already go unanswered on a normal day (per Invoca’s industry data, vendor-published), and a freeze night is not a normal day.

The caller behavior makes it worse. Someone standing in an inch of water does not leave a voicemail and wait. They hang up and dial the next result. The triage script: three questions before anything else

A good emergency line does not ask “how can I help you today?” and let the caller narrate for four minutes. It runs a fixed sequence that establishes severity fast, because severity determines everything that happens next. Whoever — or whatever — answers the phone at 3 a.m. should ask these in order:

  1. Is water actively flowing that you can’t stop? This is the single most important question. Active, uncontrolled water is a true emergency. A slow drip into a bucket is not.
  2. Is it near anything electrical, or is the ceiling sagging?Water plus electricity, or water pooling above a living space, escalates severity regardless of volume — it’s a safety call now, not just a plumbing one.
  3. Have you shut off the water yet? If not, this is where you stop taking history and start giving instructions — see the next section. Stopping the flow buys time and shrinks the eventual invoice for everyone.

Shutoff guidance: the free thing that saves the job

The most valuable thing you can do for a freeze-night caller often costs you nothing and happens before your truck moves. Walking someone through their main shutoff turns a catastrophe into a contained problem, and it does something for you too: it converts a panicked stranger into a grateful customer who will wait for your arrival instead of calling the next shop.

  • Find the main. Usually where the supply line enters — basement, crawlspace, near the water heater, or at the street meter. Turn the valve clockwise until it stops.
  • Open a low faucet. Draining the lowest tap in the house relieves pressure and reduces what escapes from the break.
  • Kill power to the affected area if water is anywhere near outlets, fixtures, or a panel — from the breaker, not by reaching into standing water.
  • For a frozen-but-unburst pipe,tell them to leave the faucet dripping and keep heat on the space; don’t let them near it with an open flame.
The shutoff instruction is the cheapest customer-retention tool you own. It costs ninety seconds and it buys you the job.

Severity routing: wake the tech only when it’s worth it

Your on-call tech is a finite, exhausted resource. The fastest way to burn out a rotation is to forward every after-hours call to a cell phone, including the ones that could have waited until 8 a.m. Routing on severity protects both the customer and the crew. Here is a working default you can tune to your market and your staffing.

The discipline here is that only P1 justifies pulling someone out of bed. Everything else gets captured, scheduled, and confirmed — which means the caller is handled, the tech is rested, and your morning starts with a booked calendar instead of a voicemail backlog to dig out of.

Capacity planning: don’t promise trucks you don’t have

The second failure mode of a freeze night — after missing calls — is overpromising. When demand spikes 5x, the instinct is to say yes to everyone. Then you have twelve P1 commitments, three trucks, and a morning of furious customers watching an arrival window come and go. The fix is to let severity drive scheduling and to be honest about windows.

  1. Know your real overnight throughput. How many true emergencies can your on-call rotation physically reach between midnight and 8 a.m.? That number is your P1 ceiling. Everything past it gets a realistic daytime window, not a false promise.
  2. Batch the P2s and P3s into the morning. Contained bursts and frozen pipes are stable once the water is off. Load them into the first shift in order of severity and geography.
  3. Communicate the window and mean it.A customer told “first truck between 7 and 9” who sees you at 8 is happier than one promised “within the hour” at 3 a.m. who waits until noon. Set the expectation the schedule can actually keep.

None of the above is hard to understand. The problem is that it all has to happen flawlessly, in the middle of the night, at five times normal volume, with no one at the desk. A script only works if something runs it. Severity routing only works if something is awake to route. Shutoff guidance only helps if someone answers the phone to give it. On a freeze night, human coverage is exactly the thing you don’t have — which is why the calls go to voicemail and the jobs go to the competitor who happened to pick up.
